CASE STUDY 1

Island Sailing Club

From gut-feel hiring to a structured performance system — in one session

< 48h Time to Results Candidates in pipeline 52% Confidence Score Honest, evidence-based 5 Deliverables From one diagnosis session
“I’m really not only working on taking off the rose colored glasses but I also took them out to the garage and crushed them up with a hammer — thanks to CoTrainer!” — Stephen, Owner — Island Sailing Club

The Situation

Stephen, the owner of Island Sailing Club, had been dealing with a frustrating and costly pattern for years. New hires — especially in member services — consistently interviewed well but underperformed once on the job. The problem wasn’t a lack of effort or resources. Stephen had access to an HR consultant, peer input, and AI tools. But none of it was connected to a repeatable process he could execute when the calendar was full and a position needed to be filled fast.

The result: under time pressure, structured hiring collapsed into gut-feel decisions. Candidates were evaluated on interview performance rather than job performance predictors. Good people were hired. Wrong people were hired. There was no reliable way to tell the difference in advance.

When a current member services employee was not meeting expectations and appeared to be planning to resign, Stephen reached out to Jason Boursier, instructional designer and founder of Blue Edgewater, for help diagnosing and fixing the root cause — not just the immediate hire.

The Approach

Rather than jumping to a solution, Jason used CoTrainer’s guided diagnosis workflow to identify the real cause of the hiring inconsistency before recommending any intervention. The diagnosis process asked five structured questions grounded in Gilbert’s Behavior Engineering Model — examining the performance gap, evidence, environmental conditions, prior performance patterns, and the cost of inaction.

The diagnosis returned a 52% confidence score — an honest reflection of the evidence available from a single intake conversation. Rather than hiding that uncertainty, CoTrainer surfaced it explicitly, identifying what was known, what needed stakeholder validation, and what remained an assumption.

From that single session, CoTrainer generated five deliverables:

  • Executive Summary — a leadership-ready brief identifying the root cause and recommending immediate actions
  • Stakeholder Interview Guide — targeted questions for the owner, HR advisor, performers, and subject matter experts to validate the diagnosis
  • Intervention Scorecard — 24 possible interventions ranked for this specific situation
  • Role Analysis — consulting role allocation showing Developer (30%), Analyst (22%), and Expert (20%) as the primary engagement roles
  • 6-Week Consulting Cadence — a week-by-week implementation plan from audit through sustainability

What the Diagnosis Found

Root Cause

Two causes were operating together. First, there was no structured hiring workflow Stephen could follow consistently when time was short. Without a defined process, urgency won and shortcuts were taken. Second, there was a skill gap in behavioral interviewing — the ability to ask questions that reveal how a candidate actually performs under real conditions, not how well they can present themselves in a controlled conversation.

Environmental Finding

Stephen had meaningful support in place — an HR professional, peer consultation, AI tools — but none of these resources were connected to a standard process he followed every time. Support without structure produces inconsistent results. There were also no documented role expectations for the member services position, meaning “good fit” was being defined after the hire by feel, rather than before the search in writing.

The Confidence Score Explained

⚠  52% Confidence — What This Means A 52% confidence score is not a failure — it is intellectual honesty. CoTrainer calculates confidence based on the specificity and completeness of the diagnostic evidence. A single intake conversation, however productive, produces a reasonable hypothesis, not a verified diagnosis. The score told Stephen exactly what he needed to know before committing resources: here is what we know, here is what needs stakeholder validation, and here is what we are still assuming. This is the difference between a consulting tool and a content generator. Most AI tools would produce a confident recommendation regardless of evidence quality. CoTrainer surfaces uncertainty so the consultant and client can act on it — not around it.

The Results

Within 48 hours of receiving the Leadership Brief and Consulting Cadence, two strong candidates were in the pipeline — one for member services, one for a fleet maintenance lead role that had also opened.

Stephen went further. He took the CoTrainer output and independently applied it to screen applicants — running candidates through the frameworks without additional consulting intervention. The stakeholder interview guide and behavioral question bank were immediately put to use.

“I’ve input the CoTrainer output into Claude and am running the applicants through that and it’s helping big time. Phone’s ringing off the hook!” — Stephen, Owner — Island Sailing Club

What Was Delivered in One Session

DELIVERABLEWHAT IT DID
Executive SummaryGave Stephen a leadership-ready frame for a problem he had been living with for years — identifying the missing system as the root cause, not his judgment or motivation
Stakeholder Interview GuideProvided targeted questions for each audience (owner, HR advisor, performers, SMEs) so the diagnosis could be validated before resources were committed
Intervention Scorecard24 possible interventions ranked for this specific situation — showing what to do first, second, and why the sequence matters
Consulting Role AnalysisIdentified the right role balance for this engagement: Developer (30%) to build the hiring workflow, Analyst (22%) to audit past hires, Expert (20%) for behavioral interviewing skill transfer
6-Week CadenceA week-by-week implementation plan from evidence audit through sustainability — structured enough to hand to a consultant or execute independently

Why It Worked

Three things made this engagement different from a generic AI-generated recommendation:

1.The diagnosis came first. CoTrainer does not generate training recommendations by default — it diagnoses before it prescribes. The Leadership Brief identified a missing system and a skill gap, not a training need, which meant the intervention sequence started with Developer work (building the hiring workflow) before any learning content was created.
2.The confidence score was honest. A 52% score told Stephen and Jason exactly where the evidence was solid and where stakeholder validation was needed before committing to an intervention. This is not how most consulting tools work — and it is exactly what a real consultant would tell a client.
3.The output was immediately usable. Stephen did not need a consultant to interpret the deliverables. He took the behavioral interview framework and question bank and applied them independently within 48 hours. The gap between “diagnosis complete” and “candidates in pipeline” was less than two days.
“Holy shit… this is pretty damn great! (I think that’s professional speak for, fucking hell…) Man — I really love what you are into and want to see it succeed.” — Stephen, Owner — Island Sailing Club

What Comes Next

This case study documents the initial diagnosis and brief generation session. Stephen and Jason are continuing to work together through the 6-week consulting cadence. The 30-day post-hire follow-up will provide Level 3 Kirkpatrick data — whether the new hiring system produced different on-the-job performance outcomes than the previous approach.

The Island Sailing Club engagement will serve as the anchor case study in an expanding portfolio demonstrating CoTrainer’s application across industry contexts — from maritime hospitality to sales organizations, healthcare teams, and corporate L&D departments.
